GEO vs SEO: What Is the Difference, and When Should Hong Kong Companies Run Both?

"SEO is dead, do GEO instead" is a common claim in 2026. The reality: SEO is not dead, but SEO alone is no longer enough.
In short: SEO competes for position, GEO competes for mention. Different battlefields, same content.
The difference in one line
| Item | SEO | GEO |
|---|---|---|
| Goal | Rank high on Google | Be cited in AI answers |
| User behaviour | Scan results, then click | Read the AI answer, may never click |
| Primary metric | Rankings, CTR, traffic | Citations, AI impressions, brand mentions |
| Content focus | Keyword coverage, internal links, backlinks | Clear answers, verifiable facts, entity consistency |
| Time to results | 3–6 months | 1–3 months for citation changes |
They look like separate projects, but GEO depends on SEO foundations — if Google cannot index the page, AI cannot cite it.
Three reasons GEO cannot replace SEO
1. AI still draws on the search index
Google states plainly that to appear in AI Overviews and AI Mode a page must first be indexed, and that there are no additional AI-specific requirements — solid SEO fundamentals are what matter.
So if robots.txt blocks crawlers or the page is not indexed, no amount of good writing will get it into an AI answer.
2. Many cited sources are already ranking pages
In March 2026 Ahrefs analysed 4 million AI Overview citations and found about 38% of cited pages also rank in the organic top 10. Rankings and citations overlap heavily — it is not either/or.
3. Branded search is built through rankings
People who see you rank repeatedly later search your brand name directly. AI answers rarely create that memory on their own.
When to run both
- Your service has clear search demand (web design, company registration, beauty clinics) — SEO brings demand now, GEO protects AI visibility
- Your buyers already ask ChatGPT or Perplexity for suppliers — ignoring GEO removes you from that channel
- You rank on page one but CTR is low — usually AI summaries are absorbing the clicks, so brand mentions matter more
What we see in Hong Kong
In our own Search Console data, long conversational queries (for example "which are the top GEO companies in Hong Kong?" or "what should I ask before hiring a GEO agency?") generate impressions but no clicks.
Those are AI fan-out queries. They bring no traffic, but they show the brand is already visible to AI engines. That is the core difference: SEO measures clicks, GEO measures whether you are mentioned.
How to split the budget
- Technical problems remain (indexing gaps, slow pages) — fix the SEO foundation first
- The foundation is solid but AI never mentions you — invest in GEO content
- Doing both — one body of content can satisfy both, no need for two sets
FAQ
Do I need a separate set of articles for GEO?
No. The same article, with a direct answer up front, question-based headings and verifiable facts, satisfies both. The difference is ordering and phrasing, not volume.
Can GEO hurt my SEO rankings?
No. The practices overlap with SEO best practice. The only risk is over-fragmenting content into unreadable chunks.
My SEO agency does not do GEO. What should I ask?
Ask how they measure AI visibility: the Search Console Generative AI performance report, and a fixed prompt set tested monthly. If they cannot answer, consider a specialist.
Can I do GEO only?
It can work short term if your buyers mainly search inside ChatGPT, but it is risky long term — if AI platforms change citation rules, you have no rankings to fall back on.
